Rogan josh is one of those dishes people assume can never be vegetarian, let alone vegan. The name itself points to it — rogan meaning oil or fat, josh meaning heat or intensity. It is a dish built around slow-rendered fat, bone-in meat and a long, patient simmer. So the obvious question is: can you get anywhere close without the mutton?

After a lot of testing in our kitchen, the answer is yes — but only if you stop trying to imitate the meat and start rebuilding the technique. Kashmiri rogan josh gets its character from three things that have nothing to do with animal protein: the bloom of Kashmiri red chilli in hot fat, the unusual spice pairing of fennel powder (saunf) and dry ginger powder (sonth), and a slow reduction that concentrates everything. What Makes Rogan Josh Different From Every Other Indian Curry

Most North Indian gravies start with onion, ginger, garlic and tomato. Traditional Kashmiri Pandit rogan josh uses none of those. No onion, no garlic, no tomato. The colour comes from Kashmiri chillies and, classically, ratan jot (alkanet root). The body comes from yoghurt. The aroma comes from fennel, dry ginger, asafoetida and whole garam masala.

The Muslim (Wazwan) version does use onion and garlic, which is the style most Indian restaurants serve. Our recipe sits closer to the restaurant version because it is more forgiving and more familiar to most home cooks — but we keep the fennel and dry ginger, because without them it is just another red curry.

Why plant-based mutton works here

Rogan josh is a long-simmer dish. Paneer disintegrates. Regular soya chunks turn spongy and waterlogged. What you need is a textured protein with enough structure to survive 20 minutes in liquid and enough porosity to actually absorb the masala. For the protein

  • 250 g plant-based mutton chunks or Vegicken chunks, drained
  • 1 tsp Kashmiri red chilli powder
  • 1/2 tsp salt
  • 2 tbsp mustard oil (or any neutral oil)

For the gravy

  • 4 tbsp mustard oil — non-negotiable for authenticity, it carries the pungency
  • 2 black cardamom pods, 4 green cardamom, 1 inch cinnamon, 4 cloves, 2 bay leaves
  • 1 pinch asafoetida (hing)
  • 2 medium onions, very finely sliced
  • 1 tbsp ginger-garlic paste
  • 3 tbsp Kashmiri red chilli powder (this is for colour, not heat)
  • 1.5 tsp fennel powder (saunf)
  • 1 tsp dry ginger powder (sonth)
  • 1/2 tsp turmeric
  • 200 g thick plant-based yoghurt (cashew or soy), whisked smooth
  • 1 tsp garam masala
  • Salt to taste, 1.5 cups hot water

Step-by-Step Method

Step 1: Prepare and sear the protein

If using dry chunks, soak in hot salted water for 10 minutes, then squeeze out thoroughly — twice. Waterlogged chunks will never take on masala. Toss the squeezed chunks with chilli powder and salt, then sear in 2 tbsp hot oil until the edges catch colour, about 4 minutes. Remove and set aside. This sear is what gives you the browned, meaty note later.

Step 2: Smoke the mustard oil

Heat the remaining 4 tbsp mustard oil until it just begins to smoke, then lower the flame and let it cool for 30 seconds. This removes the raw bite while keeping the pungency. Add the whole spices and hing. When the cardamom puffs, move on.

Step 3: Brown the onions properly

Add sliced onions with a pinch of salt and cook on medium-low for 12–14 minutes until genuinely golden brown — not pale, not burnt. This is the single biggest determinant of depth in the final gravy. Rushing here is why home rogan josh tastes flat. Add ginger-garlic paste and cook 2 more minutes.

Step 4: Bloom the chilli off the heat

Take the pan off the flame. Add the Kashmiri chilli powder, fennel, dry ginger and turmeric, and stir for 20 seconds in the residual heat. Kashmiri chilli burns easily and burnt chilli turns the whole dish bitter and brown instead of red. Off-heat blooming is the trick.

Step 5: Temper in the yoghurt

Return to low heat. Add the whisked plant yoghurt one spoonful at a time, stirring continuously. Adding it all at once will split it. Once fully incorporated, cook 5 minutes until you see oil separating at the edges.

Step 6: Simmer and reduce

Add the seared chunks, salt and 1.5 cups hot water. Cover and simmer on low for 18–20 minutes. Uncover, add garam masala, and reduce for another 5 minutes until the gravy coats a spoon. Rest 10 minutes off the heat before serving — rogan josh genuinely improves in that window.

Four Mistakes That Ruin Vegan Rogan Josh

Using regular chilli powder

Standard chilli powder at 3 tablespoons will be inedibly hot. Kashmiri chilli is mild and exists primarily for colour. If you only have regular chilli powder, use 1 tsp of it plus 2 tbsp paprika.

Not squeezing the protein dry

This is the most common failure. Retained water dilutes the gravy from the inside out and leaves the chunks tasting of nothing. Squeeze, soak in clean water, squeeze again.

Skipping the fennel and dry ginger

Without these two, you have not made rogan josh. They are the signature. Fennel powder is easy to make — dry roast fennel seeds and grind.

Cooking on high heat

Every stage after the onions should be on low. High heat splits the yoghurt, burns the chilli and toughens the protein.

Make It Ahead

Rogan josh is a better next-day dish than a same-day dish. The gravy thickens, the spices settle, and the protein finishes absorbing the masala overnight. Can I make vegan rogan josh without yoghurt?

Yes. Replace the plant yoghurt with 3 tbsp cashew paste (soak 20 cashews, blend with water) plus 1 tsp lemon juice for the tang. The texture will be slightly richer and less tangy but entirely workable.

Why is my rogan josh brown instead of red?

Almost always because the Kashmiri chilli powder was added to a hot pan on the flame and scorched. Add it off the heat. Old, faded chilli powder is the second cause — it loses colour within about six months of grinding.

Is mustard oil necessary?

Not strictly, but it is the most authentic choice and contributes a pungency that neutral oils cannot. If you use sunflower or groundnut oil, add 1/4 tsp mustard powder along with the whole spices to approximate it.

How much protein is in one serving?
